Vikrama's actual cold email stack (no theory, just what we run)
We run cold outreach at Vikrama without a sales team. Two founders, no SDRs, no BDRs. Our pipeline comes from an automated system that costs about $100 per month. Here is exactly what it looks like.
The stack:
- Vibe Prospecting: AI-powered prospect research. We define our ICP (D2C founders doing ₹10L-2Cr monthly, real estate developers in Noida/Greater Noida, manufacturing units looking to digitise). Vibe finds matching prospects with verified emails.
- HubSpot (free tier): CRM and deduplication. Every prospect goes through HubSpot before entering Smartlead. This prevents us from emailing the same person from different campaigns and keeps our contact history clean.
- n8n (cloud, $20/month): The glue. n8n connects Vibe to HubSpot, runs dedup logic, formats prospect data, and pushes reviewed leads to Smartlead. It also handles reply notifications and CRM updates.
- Smartlead ($39/month): Email sending, warmup, and sequence management. Handles deliverability, A/B testing subject lines, and multi-step sequences across our 8 email accounts.
Total monthly cost: approximately $100 (₹8,400 at current rates). For comparison, a single SDR in India costs ₹30-50K per month.
Domain and email setup: the foundation nobody talks about
This is where most people mess up cold email before they even start. They send from their primary domain, get flagged as spam, and ruin their deliverability for all business communication.
Domain setup (4 domains):
- Never send cold email from your primary domain. If vikrama.studio gets flagged, our client communication suffers.
- We use 4 separate domains. Something like getvikrama.com, tryvikrama.com, vikrama.co, vikramahq.com. Each bought from a different registrar for around $10-15 per year.
- Each domain gets SPF, DKIM, and DMARC configured. This is non-negotiable. Without proper email authentication, your emails go straight to spam. Smartlead's documentation walks you through this for every provider.
- Each domain points to a simple redirect to your main site. If a prospect checks your sending domain, it should look legitimate.
Email account setup (8 accounts, 2 per domain):
- 2 Google Workspace accounts per domain. That gives us 8 sending accounts total.
- Each account uses a real first name and last name. "saurabh@getvikrama.com" not "sales@getvikrama.com".
- Each account has a profile photo and a signature with name, title, and phone number.
- Cost: Google Workspace Starter at $6/user/month = $48/month for 8 accounts.
The deliverability math: 8 accounts x 20 emails/day per account = 160 cold emails per day. At 5 working days per week, that is 800 emails per week or about 3,200 per month. With a 5% reply rate, that is 160 replies per month. With 40% positive reply rate, that is 64 interested prospects per month. With a 15% close rate on conversations, that is roughly 9-10 new clients per month from cold email alone.
We do not hit these theoretical maximums. Real numbers are lower because we are selective about who we email. But the math shows why the system is worth $100/month even at half efficiency.
The warmup process (skip this and you are dead)
New email accounts have no reputation. Gmail and Outlook do not know if you are a legitimate sender or a spammer. Warmup builds that reputation gradually.
How Smartlead warmup works: Smartlead has a network of real email accounts. Your new accounts send and receive emails with these accounts automatically. The emails get opened, replied to, and marked as important. Over 14-21 days, Gmail learns that your account sends emails people engage with.
Our warmup schedule:
- Days 1-7: 5 warmup emails per day per account. No cold sends.
- Days 8-14: 10 warmup emails per day. Still no cold sends.
- Days 15-21: 15 warmup emails per day. Start cold sends at 5 per day per account.
- Days 22+: Maintain 10 warmup emails per day. Ramp cold sends to 20 per day per account.
Warmup never stops. Even after your accounts are fully warmed, you keep sending 10 warmup emails per day to maintain reputation. Smartlead handles this automatically.
What kills deliverability:
- Sending cold emails before warmup is complete.
- Ramping send volume too fast (going from 5 to 30 per day overnight).
- High bounce rate (over 3%). This means your prospect list has bad emails. Always verify emails before loading into Smartlead.
- Too many spam complaints. If more than 0.1% of recipients mark you as spam, Google throttles your account.

What makes this work:
- Touch 1 is personalised. Not "I saw your company does X." That is lazy. We use AI (Claude) to research each prospect and write one specific observation. "Your Shopify store has 2,400 products but your collections page shows 6 categories. That is a discovery problem." Specific beats generic.

- Touch 6 creates urgency through loss. "Closing this loop" emails often get the highest reply rate in the sequence. People respond to potential loss of opportunity.
The n8n workflow: Vibe to HubSpot to Smartlead
Here is the actual flow, step by step.
Step 1: Prospect sourcing (Vibe Prospecting). We define ICP criteria: industry, company size, location, tech stack. Vibe returns a list of prospects with name, company, title, email, LinkedIn URL, and company details. We export as CSV.
Step 2: n8n import and enrichment. CSV goes into an n8n workflow. The workflow cleans the data (standardises names, removes duplicates within the batch), checks each email against HubSpot to avoid re-emailing existing contacts, and enriches with additional context from LinkedIn or company website.
Step 3: Human review. This is important. We do not fully automate prospect selection. The n8n workflow posts each prospect to a review queue (we use a simple Notion database). One of us reviews the list daily, approving or rejecting prospects. This takes 15-20 minutes per day for 50-100 prospects. It keeps quality high.
Step 4: Push to Smartlead. Approved prospects are pushed to Smartlead via API. n8n handles this automatically. Each prospect is assigned to the appropriate sequence based on their industry and the campaign they matched.
Step 5: Reply handling. When a prospect replies, Smartlead pauses the sequence. n8n picks up the reply notification, creates a task in HubSpot, and sends us a Slack alert. We respond personally to every reply. No AI-generated responses to actual conversations.
Step 6: CRM update. Every interaction (email sent, opened, replied, meeting booked) flows back to HubSpot through n8n. Our CRM has the complete picture for every prospect without any manual data entry.

What most people get wrong about cold email
"Volume is the answer." No. Sending 10,000 emails per month to poorly targeted lists gets you blacklisted. We send 3,000-4,000 per month to carefully selected prospects and get better results than teams sending 20,000 to scraped lists.
"AI should write every email." AI writes the first draft. A human reviews and edits. We use Claude to generate personalised opening lines based on prospect data. But the overall message, the value proposition, the case studies, those are written by us. AI is a research assistant, not the salesperson.
"Cold email is dead." Cold email spam is dead. Targeted, personalised outreach to people who match your ICP still works. Our reply rates consistently hit 5-8% because we email 50 people who match perfectly, not 500 who vaguely fit.

How to start this week
Day 1-2: Buy 4 domains. Use Namecheap, GoDaddy, Cloudflare, mix it up. Set up 2 Google Workspace accounts per domain. Configure SPF, DKIM, DMARC for each.
